Chapter 05 · Measure & next

Scenes that become shootable.

A North Star that measures the bet itself, the experiments that come next, the loops that bring people in, what was cut and why, and where Kwark goes from here.

The fundamental unit of value

The North Star: scenes that become shootable.

BUSINESS Paying projects = active projects × % reaching production × paid conversion └─ NORTH STAR Shoot-ready scenes / week (breakdown ✓ · ≥1 shot ✓ · on a shoot day ✓) ├─ Activation time to first scene · import success (FDX/PDF/Fountain) ├─ Crossover % drafts with a breakdown within 14 days ← the bet (H2) ├─ Retention week-4 return by persona · mobile sessions (H5) └─ Collaboration invites / project · packs sent → sign-ups (H7) GUARDRAILS reads+writes per user per day (H6) · lost edits = 0 · PDF ≠ screen pages = 0

Experiment · sign up after scene one

Let visitors write a scene and see it paginate before asking for an account (Duolingo moved sign-up after the first lesson and gained ~20% DAU). Metric: visitor → saved scene.

Experiment · "break it down" nudge

When a draft is marked finished, offer the marked-page breakdown on scene 1, A/B tested against no nudge. Metric: crossover within 14 days.

Distribution

Every film has a crew. That's the loop.

Viral: 10–20 collaborators per film each receive something from Kwark: an actor's copy (their scenes, never the ending), a delivery pack or a call sheet. Each one is a filmmaker with a story of their own.

Content: films made in Kwark, like KOAN, carry the tool into festivals. Engagement: fragments and "drop me back in" turn twenty-minute sessions into drafts.

What was cut, and why

Saying no, with a reason.

Constraint as inputThe free tier is a feature spec

Firestore bills per read and write, so cost per user is a guardrail metric: compact docs, untouched plans computed rather than stored, and writes only on change.

Shipped the 80%Conflict protection, client-side

Revision stamps plus compare-and-set stop silent overwrites today. The remaining gap is documented, not hidden.

Held backEmailed crew-call invites

Built and working, but on hold until there's a trustworthy mail sender. A call sheet in spam is worse than none.

KilledTheory engines

"Psychological geometry" and emotional-arc sliders produced nothing a crew could use. They were replaced with setups, optics, sun and the camera report.

RiskRules deploy to everyone, instantly

Every rules change is additive and emulator-tested in an isolated worktree before it ships.

SequencingSixteen modules, three bands

Pre-production is grouped by how tightly each module is bound to the script, and the build order follows that dependency.

Made in Kwark

KOAN: The First Murderer

A 17-minute 2026 short, taken from first draft through pre-production entirely inside Kwark, by the team behind Ruh (8 festival awards). It's the first real test of the bet, with a sample of one.

Interviews

8 per segment, screened for a short made in the last 12 months using 3+ tools. "Tell me about the last time the script changed after prep started."

Survey

50+ responses from film schools and collectives covering the stack, hours lost per rewrite and willingness to pay. Tests H1.

Usability

5-user timed tests on breakdown (H3) and shot listing (H4). Pass: half of the spreadsheet baseline time.

a film findsits people.

Kwark becomes where artists meet. They write their projects, budget them, find the actors and cinematographers who believe in them, and carry a portfolio built from real work.

The next step · one story, four beats

Chalk drawing: a teenage schoolboy at his desk looks up at a lightbulb.

A child has an idea.

Class 10. A story arrives in the middle of a maths lesson, and it won't leave.

Chalk drawing: the same teenager among books and script pages, writing on his phone.

He studies. Then he writes.

He reads every script he can find, learns what a scene heading is, and writes the first draft on his phone between classes.

Chalk drawing: a young man in office clothes walks a road toward office blocks as a star falls.

Then: where are the people?

No actor, no camera, no crew. So the story waits. 12th. Then a degree, because family says so. Then a 9-to-5. The dream he saw at fifteen quietly goes out.

Not anymore. Here is Kwark.
